Executive Summary

As organizations grow, warehouse capacity often becomes the visible constraint on operations. While expanding storage space or leasing outside warehouse capacity may appear to be the obvious solution, warehouse utilization frequently reflects broader operational decisions involving inventory management, purchasing, and operational planning. Understanding current capacity is essential before making additional capital or operating investments.

A pharmaceutical manufacturing site engaged me to evaluate warehouse utilization after approaching available storage capacity following significant inventory growth during the COVID supply disruption. Working as the sole consultant on the engagement, I analyzed warehouse operations, identified practical layout improvements, developed warehouse utilization reporting by location type and established an objective framework to help leadership understand current capacity and evaluate future storage needs.

The engagement increased warehouse capacity without additional capital investment while providing leadership with objective utilization metrics and operational insights to support future capacity planning and warehouse investment decisions.

The Challenge

Following the COVID supply disruption, the organization found itself managing significantly higher inventory levels than its warehouse had been designed to support. Leadership faced growing concerns about available storage capacity and began evaluating whether additional warehouse space would be required to support ongoing operations.

Rather than making immediate capital or operating investments, the organization first needed an objective understanding of current warehouse utilization, available capacity, and opportunities to improve storage efficiency using existing infrastructure.

Key challenges included:

  • Warehouse capacity was approaching practical limits due to elevated inventory levels following COVID-related purchasing decisions.
  • Existing warehouse layout and storage practices limited the effective use of available space.
  • Warehouse operations relied primarily on informal storage practices rather than standardized location management and item slotting processes, making it difficult to consistently optimize available capacity as inventory levels evolved.
  • Leadership lacked objective utilization metrics needed to accurately evaluate warehouse capacity, identify constraints, and determine when additional storage would become necessary.
  • Leadership needed practical, data-driven recommendations to determine whether operational improvements could delay or eliminate the need for outside warehouse storage.

Approach

As the sole consultant on the engagement, I partnered closely with the site's Supply Chain Director and newly established Operational Excellence function to evaluate warehouse operations and identify practical solutions that could improve capacity without additional capital investment.

The engagement began with an on-site assessment of warehouse operations, allowing me to observe material flow, storage practices, inventory placement, and facility layout firsthand. Working alongside the site's Operational Excellence resource, I explained my analytical approach while collaboratively connecting observations from the warehouse floor with system data and operational analysis. This combination of direct observation and data analysis established a fact-based understanding of current warehouse utilization before recommending improvements.

Rather than focusing solely on available warehouse space, I took a structured approach to understand how inventory was stored, how capacity was being utilized, and where operational improvements could provide both immediate and long-term value.

 

Key responsibilities included:

  • Conducted an on-site assessment of warehouse layout, material flow, storage practices, and inventory placement to establish a current-state understanding of warehouse operations.
  • Identified practical warehouse layout improvements that increased storage capacity using existing racking and infrastructure, eliminating the need for immediate investment in additional warehouse space.
  • Developed warehouse utilization reporting by location type, providing leadership with objective visibility into current capacity, storage utilization, and future warehouse requirements.
  • Evaluated warehouse storage practices and identified opportunities to establish standardized location types and item slotting based on product characteristics, inventory velocity, and end-use rather than available space or tribal knowledge.
  • Collaborated with the site's newly established Operational Excellence function to connect warehouse observations with system data, helping build internal understanding of warehouse utilization, operational analysis, and continuous improvement.
  • Identified longer-term opportunities to better align inventory planning, purchasing decisions, and warehouse capacity, recognizing that sustainable warehouse performance depends on upstream operational decisions as well as physical warehouse design.



Results 

The engagement delivered immediate warehouse capacity improvements while establishing the visibility and analytical framework needed to support future warehouse planning and investment decisions.

  • Provided leadership with a structured framework to quantify future storage needs and better align inventory planning with warehouse operations.


Executive Perspective
